Just a thought to follow on and maybe bring things together. If the
characters have an army then maybe make the need to replace armour a
factor or Morale and Discipline. Its a bit abstract but based on previous
comments then if dicipline is not great or downright bad armour won't
necessarily be maintained etc. If morale is low troops may be more keen to
drop bits and pieces to lighten their load before they desert.
